That's a key point - it's common for only a selection of guys to turn up, so don't bank on them all being there. Have some reserves, just in case.

Her rules and ideas should be central to it. Get those out to the guys in advance, as some may not like them - but better to know beforehand.

Speak on the phone too. Some may be fantasists.

Have condoms and lube readily available.

Get her to preview and filter the attendees. Whilst the thought of lots of guys is fun, she needs to find them attractive and right for her.

Aim for verified people who could be most reliable.

Get her to set up a profile (if she's not here already!) and advertise the gangbang herself.

This will prevent any disbelief that she actually exists, enable her to post pictures so guys can decide whether they're interested and increase the chances of people turning up.

A single guy advertising this sort of thing with no more detail than send me pics is open to cynicism and likely to be ignored by many.

plus invite twice as many as she thinks she can handle, after she has checked them out to see if their is a spark of attraction, that way you are covered for the average of 50% that cancel/drop out/ dont show up

and watch her back all times to ensure condoms are being worn

All the advice above is good advice.

Let her take the initiative, its her show. She can dictate what happens, you just make sure everything goes to plan and nothing untoward happens.

One piece of advice that hasn't been mentioned, go careful with the BJ's. At one gb I helped with the girl gave them, either as she was being fucked or at the start. 4 of the 10 guys came in her mouth and couldn't get it up again! So if you want all your guys to perform, go easy on the BJ's.
